A Taiwanese-owned factory operating in Vietnam for over a decade was tormented by inventory figures that kept them up at night: the highest monthly inventory discrepancy reached 15,000 pieces, with an estimated annual loss of about US$1.6 million. During the pandemic, the "three-in-place" approach (requiring management to direct operations remotely, relying on paper documents for on-site communication, interpreting handwritten labels by hand, and failing to properly manage scrapped and test products) meant that for bonded factories, this was not just a cost issue, but also a matter of fines and reputational risks.
This factory did implement ERP; the real problem was that "the rules were not written into the actual work."
Time lag between paper records and the system, inconsistent warehouse signage, lax access control, and a chaotic traceability architecture—all these small flaws eventually converged into a huge inventory discrepancy. The supervisor succinctly pointed out the crux of the matter: "Information technology doesn't start with computers, it starts with the ground."

Treat warehouses like city planning: first, zone them into bonded/non-bonded areas, then fully code shelves, counters, and aisles to establish a "one item, one location" coordinate system. Upgrade from finding materials by memory to picking materials using navigation.
Ditch the old handwritten work methods. The system prints product name, part number, specifications, quantity, batch number, and QR code at once. The information is scannable and readable, eliminating copying and recognition errors. Information flow no longer depends on individuals.
The labels arrive before the goods. Suppliers pre-label according to our templates, and the dock staff can simply scan and accept the goods, eliminating the need for secondary transcription and manual verification. This ensures that the supply chain is aligned from the moment the goods enter the factory.
The system automatically aggregates material requisition requirements from the production plan, generates a material requisition form including storage location and QR code, and plans the shortest route; material issuance and receipt are confirmed point-to-point before the transaction is posted, ensuring clear responsibilities and a clear path.
Instead of waiting until the next day to report work, reports are now submitted immediately at the end of each shift, reducing the time lag from 24 hours to approximately 2 hours. Standard containers have been introduced for bulk raw materials that are difficult to inventory, and the system of "container = quantity" has been changed to control inventory, making inventory counts faster and more accurate.

In case of an incident requiring retrospective analysis, the system can trace back to the raw materials, molds, and machines from the finished product, moving from reactive remediation to proactive risk control.
After the improvements, the monthly inventory difference decreased from an average of approximately 6,000 units to less than 60 units; the annual losses, previously measured in monetary terms, were significantly reduced. More importantly, the fundamental structure of the business changed:
A factory-wide smart logistics system (WMS) is not a dazzling "big system," but a series of practical production and manufacturing metronomes: putting nameplates on warehouse locations, writing labels in grammatical notation, bringing suppliers into the rhythm, pushing work reports to each shift, and converting batch numbers into a language that can answer questions.
Once order is established on-site and data is real-time and traceable, the warehouse transforms from a maze into a map, and the factory returns from chaos to a proper rhythm.
